Guide 03 · two pages

Scope a pod by hand.

Ten questions, then the three columns that matter: what a person has to decide, what a machine can carry, and what never leaves your desk.

Or run it on screen

PairedOps · pod scoping sheet

One function, split three ways

Scope one function at a time. The split rule is the same every time: judgement, relationships and decisions sit with the operator; volume, drafting, formatting, chasing and monitoring go to the agents; anything needing your sign off stays in the third column and never leaves it.

The ten questions

  1. Which function are you scoping?

    Marketing Ops · Sales & CSM Ops · Finance Ops · Product & Delivery Ops · VA's & EA's

  2. Which lines of work would you hand over?

List what you would genuinely give up, not what sounds good.

  3. Which of those still needs your sign off?

Ticking none is a valid answer, and a deliberate one.

  4. What does this function run in today?

Every system it touches, including the spreadsheet nobody admits to.

  5. How much of it is written down?

Nothing · it lives in your head · some of it · there are real SOPs

  6. Who does this work today?

Nobody · you, on top of your actual job · one part timer · a small team

  7. How much of your day do you need them live for?

Your mornings · your afternoons · most of your day · it is not live work

  8. What would make day sixty feel different?

It runs without you · volume goes up · it is written down · one person answers for it

  9. Where do you work from?

This is what sets the overlap the operator has to cover.

  10. When would you want it running?

As soon as it can be · next quarter · later this year · scoping only

The split

One line of work per row. If a row fills only the first column, that is a line worth keeping a person on. If it fills only the second, it was never management work in the first place.

The shape of the first sixty days

Three phases, and only the last one produces anything. Write what each phase has to have happened by, in your words, and leave the dates inside it to the conversation.

Phase 01 · ours, before you see it

Recruiting and AI training, before the operator touches your business.

Phase 02 · the handover

They learn the function, document it, and take it over piece by piece.

Phase 03 · running

The operator owns it, the agents carry the volume, results come back.

What does not belong on this sheet

A cost, a saving, a percentage or a dated gate inside the sixty days. If a number appears here it should be one of yours, carried over from your own books, and labelled that way.
